A huge part of my business profit increase this year has been the effective leverage gained from outsourcing. Something that has become very clear to me is how most people have had limited experience in running outsourced projects.

How to co-ordinate your team

Having run a multi-million dollar business and studied material from legend Jay Abraham (who studied W Edwards Demming) I am interested in process optimization. Below is the system I have used to build teams of outsourcers in the last year resulting in a million dollar plus sales business…

Task Source versus Full timers

As soon as you can you should be engaging the help of full time resource. They will grow in skills as they learn more about your business and the way you operate. It is simply not effective to hire, manage and then re-hire manage and critique jobs one by one with different suppliers. If you need to task source repeatedly then at least use a dedicated supplier who has a high quality team rather than an individual. An example of this is SEO Partner who focus purely on SEO.

How to find full time Outsourcers

By far the best way is word of mouth. If you cannot find the right person via someone else then start thinking about the job boards like Odesk and classifieds like Craigslist. Countries like the Philippines have excellent people ready to help your business grow. I recommend you hire based on attitude over skills and conduct an interview over Skype.

Ask for some sample work and be prepared to pay for the first tasks while you asses the quality. Check the properties in the documents to see they are fresh. If you want to avoid competition from other employers then hire someone to help you hire someone local. This way you can have some local knowledge working on your side.

Rates will range from USD $300 – $700 per month for many typical Internet Marketing related roles. Paypal works quite well and expect to pay twice a month in arrears.

Developing Your Outsourcer

The easiest tools I have found for training and managing your outsource worker are Google docs, Jing, Basecamp, Skype and Dropbox. Lets look at how these can work together.

• Google Docs – This is the easy place to have a shared spreadsheet to update skill level, Rss feeds, Ranking reports, usernames and passwords etc….

• Jing – Make videos and screen shots and load them to a password protected folder on the fly. These videos (screencasts) can be used over and over again by the team. The best thing is the ease of sharing just one URL that is automatically generated when you take screen shots.

• Skype – We have weekly team calls on Skype Conference call. Also we chat when there are questions in between. You can ask your staff to have Skype on when they are working if you want to be able to access them anytime.

• Basecamp – This is where you setup the product line, notes for the team and discussion. The advantage of Basecamp is you can add in any team members you want and slide tasks along a virtual production line. The jobs will activate emails to the appointed team members and email replies will be posted to the project as it goes. You can also assign any people to any project and use templates to replicate projects. Basecamp is accessible via iPhone, iPad and is remote hosted server based.

• Dropbox – Easily access and share documents between team members using shared externally hosted dropboxes. They can be split into security levels and are easier to work with than the file manager in Basecamp. Dropbox appears as an extra folder on your desktop and you simply drag and drop files. When files are added it shows an alert on the screen so you know what activity is being done.

Tips for setting up Basecamp

Here is how I lay out Basecamp to get the best work flow from my team projects. Basecamp really is the one place my business is leveraged to the max.

• Messages - I use the message section for two things – one for ‘General Discussion’ and the other for ‘Daily Updates’. Each day the team members post a list of what they did for review. They tell me what they did, ask any questions they have and indicate what they are doing tomorrow.

Then I use the the ToDo lists. In the ToDo lists I have created a workflow that replicates a production line like this:

• Pipeline – It starts with ‘Pipeline’. I add a domain name here and assign the username, password and hosting details. From here a team member will grab that item and drag it into the next bucket called “Site Build”.
• Site Build – This bucket is where the team will create a page title optimized WordPress blog with a 100 word original post.NOTE: Being able to drag items between buckets is an awesome feature and allows the next person in the team to see what is coming down the production line. They can start working on it in advance so therefore there is no idle time.Next stop for the project is ‘Research”.
• Research - Here we look for keywords using Market Samurai. We do some detailed competitor analysis and look for offers to promote. This will be either CPA, my own products, Affiliate offer, Lead Gen or our default promotion – Adsense. Adsense is a good test to see conversions, offers and understand the market ECPM. Design is the next bucket.

• Design – Here we make the basic site skin (usually on Thesis or OptimizePress), banner kit and report cover. We use genuine stock images for correct usage rights and custom CSS to make the site pretty. Then we move on the content.
• Content - The team write ten unique articles and we post them to the site using keyword headlines and tags. We choose the best article as the static home page to pre-sell. We also create a video and load it to Youtube. We embed the video as a small thumbnail into the site too.  Next stop copywriting.
• Copywriting – We tune up the static home page and add a free report. The name capture is installed and auto-responders written.
• Traffic – Once the project is moved here we start the traffic roll out. We go out and grab traffic using several different methods. I’ll cover this in a separate post. We get backlinks, articles submissions, Bookmarks, Press releases and much more….
• Conversions – We install crazy egg and Google Analytics and then test opt-in rates.
• Technical -  We have set taks to do each week. We change the social media bookmarks and update blog plugins. Anything that requires technical work goes here.
• Priority – We classify our websites according to high, medium or low priority. The high ones get daily content. The medium twice weekly and the low – once weekly.  This is where the website ‘lives’ from now on.
• Sold / Exit - If we sell a site or the project is no longer required we move it here and tick the complete box.

Other ToDo items we use aside from the production line are Training and Transcriptions. We load jobs or training materials in there for completion. If you need to load files to basecamp you can use the Files section. We prefer dropbox though.

The Writeboard section is ideal to store notes, instructions, procedures or passwords.

Attending Ed Dales ’30DC Coming Home’ seminar in Melbourne was a very good idea. One of the main reasons I traveled down there was to learn about the art of domaining from world class domain names expert and owner of DomainFace, Kenny Goodman (pictured). My business has zero debt and runs cashflow positive. Since my lifestyle situation is sorted, the natural thing to do is to divert some of the profit into investments. I just arrived home after traveling to the other side of the world. One thing this reminds me about is the power and leverage of webinars. Webinars (can also be called a web conference) are one of the best ways to reach a large audience without leaving home. When I travel I have to sit in planes for hours on end, often two or three planes, in the case of Sydney – Dublin or Sydney Belize. Sometimes it takes me more than 30 hours from when I leave my front door to get to my destination. Webinars eliminate this altogether.

This marketing device will become more popular
I first realized the power of webinars when I met two men who make more than 10 million dollars a year from webinars. I tried it with my own clients and they LOVED it. Now it is your turn. Get into it right now before it becomes common place. Be an early mover and tap into the vast majority of the non-internet community who have in many cases NEVER heard of a webinar!

Who can do this?
If you have a laptop, a connection and a subscription to a webinar service (like GoToWebinar) then you are set to go. The next steps are pretty straight froward:
- Find an audience,
- Do your research,
- Create some slides
- Craft an offer
- Create a registration link
- Promote the webinar
- Practice in safety
- Run the webinar
- Leverage that content
- Repeat

How you can use live meeting webinars
You can use them to sell products or services, train outsource staff, educate members of a community, create content for membership sites, conduct small business webinars for research. There are several ways you can use live webinar software.

Reach the entire world whilst sitting at home
Most weeks for about two years I have been running webinars to global audiences. There are many reasons why I do this and one is because they are extremely profitable. For example, when I run training webinars for my paying members of SuperFastResults coaching forum I am maintaining a recurring membership database. When I sell a course from webinar I am generating thousands or in some cases tens of thousands in sales in about an hour. All from my home office (lab).

The lure of internet marketing lies in the potential to make lots of money from multiple income streams without having to spend more time at the office or working for a boss. It is the stuff of which dreams of financial freedom are made. Many people new to internet marketing find that striking a balance between business and the lifestyle they crave is difficult to achieve. As an internet marketer, you need to practice good time management to get things done.

Review projects often
Start by listing down everything you need to do for each project. Identify which projects work and which do not. Keep the ones that are doing well while discard those that are just a waste of your time and resources. Consider partnering with someone qualified to do a new project that you’ve been considering instead of starting from scratch to save time.

Systemize
Every internet marketer should have a project management system like BasecampHQ which organizes projects, team members, tasks and schedules efficiently. Basecamp is a relatively inexpensive web-based system that can even be accessed via your iPhone, making it easy to stay on top of your projects and team wherever you go. It acts as a virtual office where members of your team can check off to-do lists, write messages or upload files on the system.

Mail filters
A lot of the messages that go into your email in-box may be things that you don’t need to read and which keep you from seeing the ones that require your immediate attention. Identify which emails you can read later (if ever!), like those from Facebook or newsletter subscriptions, and use filter preferences to direct these to individual labels assigned to them. Gmail and Yahoo Mail both have labels and filters under mail options. Another simple way to increase your productivity is by limiting the amount of time you spend on social networking sites, unless you’re conducting a specific marketing campaign around it.

Outsource
You might be spreading yourself too thinly by doing everything yourself. Delegate some of the tasks which you may not be good at like internal accounting and book keeping, content writing and web development. Outsourcing ensures that tasks are done well, minus the headaches of doing them on your own. While I still do my own simple web pages and sales copy, I outsource a great percentage of my articles and website projects to give me time to focus on other matters. I also recommend you outsource your home duties too such as lawn mowing….

Manage this well and profit
Having control over your time may be one of the perks of being an internet marketer but if you’re not careful with how you allocate it, you may be missing out on a lot of opportunities to increase profits and to enjoy life.

The truth is, I can’t live without my iPhone!
Pretty strong statement however it has had such a profound impact on my effectiveness. At first I was scared of being ‘owned’ by the iPhone however the truth was the opposite. The iPhone has provided freedom. Let’s take a look at the main reasons why the iPhone is such a game changer for serious Internet Marketers.

Traveling?
Look up the weather when packing so that you get it right! Use the iPhone on roaming when you arrive and you can make phone calls as soon as you land. Operate your Gmail on the fly and it updates online with any other device. When I travel I can alternate between iPhone and Macbookpro without any loss of effectiveness. Use the iPhone in the car, the back of a workshop or at the beach where a laptop is unwelcome. The mac is better for hotel rooms or in the home office. The currency conversion is rather handy when you are trying to figure out what Dirham, Pound or Euro is worth versus the AUD or USD or Peso…. The alarm and timezone features are especially handy when overseas ensuring that you never miss a seminar workshop or limo. (I often laugh at the fact that I only ever set an alarm when I am on ‘holiday’ rather than at home!).

Media on the fly
When you catch an overseas flight these days you plane will have a USB port on the seat in front of you. Just power up the iPhone and you have mp3 and m4v movies to watch. This is a great way to consume audio books and info products. I load up gigabytes worth of sound files and the longer trips to L.A, Dubai or London become so much shorter! The Youtube player lets you tap into the massive video market at anytime when on the ground. This is handy if you need to see what the hot trends are.

Content creation powerhouse
Imagine the power of creating audio, pictures and videos anywhere. And you can load the video and pictures to Facebook, Youtube or WordPress anytime. I am able to document a travel trip as I experience it and retain a huge social media following by engagement. The WordPress app allows you to BLOG from the iPhone. Throw in a few apps like facebook and Tweetie and you are in the social spectrum within minutes. Note when I stream audio and videos from my own site I download and convert them from .mov to .mp3 and .flv for more user friendly streaming.

Keep control of stuff
You can track analytics, paypal, email expenses, stockmarket and airline flight times with a few simple apps. There is no excuse to ‘not know’. The calculator on the iPhone is easy to use and very handy for when you are doing metrics and cost per client etc…. The safari browser lets you access just about anything on the web. The countdown timer is uber special for getting in control of Parkinson’s law (jobs expand to fill the time available!).

Never get lost again
Compass and Google maps should see to that. You can find out where you are at anytime and it saves having to ask strangers for directions. You can pinpoint your location and enter a destination for instructions.

Things
WOW! this application is my on board filing cabinet. I put all of my projects into it and it is the basis for all my info products. When I am on mentoring calls, webinars or just walking the beach I throw bullet points into project topics and I am building a weapon of mass profit! Things syncs with Mac over wireless. It receives input from excel, word, plain txt with ease.

Are you making presentations?
Then you need the Keynote app. It lets you glide through your macbook presentations via remote and it even has countdown timer and notes for you. Just swipe the screen left or right and you have the next slide.

TXT
The SMS feature has a very nice interface with colored bubbles. It is especially handy when you are overseas because it is cheaper than phone calls.

Easy Contacts & iCal
Put a picture of your contacts next their details so you can see them when they call you. The calendar syncs with iCal for mac so you can effortlessly have every schedule tuned in.

Tips for overseas
Install a local SIM card to save on call costs. Divert your standard number to the new one or leave a voice message advising the new number whilst on tour. It is easy to rack up a few thousand dollars if you leave the data roaming ON!

Summary
Because the iPhone is so useful i am finding it has reduced my hours on the desk. I can keep an eye on things occasionally when out so I don’t need to think about ‘what am I Missing’. Emergencies can be fixed faster should they occur. I have field tested the iPhone from the Jungles of Belize with just a wireless connection for a week and was able to run my business from it. Naturally this assumes you have some automation and a few good systems in place in your business. I also love how well the iPhone and Mac play together. The iPhone was the reason I bought a mac. I thought if is THIS good then the mac must be awesome. I was right. These will be topics for future lessons.

After popping my head out of my ‘Underground’ internet marketing lab in 2009, I’m announcing a major change in direction. Even though promoters have been asking me to present at internet marketing events, I’m pulling the plug on the speaking scene. And I have some very good reasons for doing so.

The Speaking scene
One of the interesting things about having original, relevant content is that you can easily outsell the pro speaking circuit ‘gurus’ (by triple in some cases). The audience immediately relate to an authentic marketer. Many have been burned in the past by false promises or products that simply do not work. One of the things that has bothered me a lot is sharing my strategies and methods with other speakers. I am educating my competitors.

Going back underground
By going back ‘underground’ I will be able to focus on what matters to me. I will be able to develop products, implement strategies, and coach my students without revealing my techniques to the wider community. I have helped and assisted many of the other speakers in their own business and it is time to stop the supply. My clients will be the only beneficiaries of my techniques and training.

Family Lifestyle Focus
And less scheduled traveling time will mean I will be able to spend more time with my wife Janelle and young family – the principle motivator in giving up my J-O-B 18 months ago. I don’t consider myself a professional speaker. I am first and foremost an internet marketer – it is what I DO. There will be lots of travel from now but as a family without having to stand around a venue for days…

People deserve better
I am constantly reminded of how important it is to stay in touch when I see others on stage, who present at events week in and week out, delivering the same, almost always outdated, and incorrect information. People deserve better. In many cases I have helped other speakers build their own business because they did not know even the basics.

2009 the year of Travel!
In 2009 I have traveled to the United States more than a dozen times, the first couple to learn, and lately I became the teacher. My speaking engagements have this year taken me to Canada, New Zealand, Singapore, Thailand, Ireland, the UK and, of course, the major Australian cities. I have taught, and continue to mentor, hundreds of people all around the world through my members-only SuperFastResults private forum. It has been awesome however I’m ready for a rest!

Thieves!
What I enjoy the least, however, is seeing my presentation material from one event being duplicated by other speakers at the next. So I faced a dilemma – stop revealing so much in my presentations, or stop presenting. Because I value clients above all, I decided that after this final commitment to speak in Dubai in November, I have canceled all other speaking engagements and will only be seen for very special occasions if they arise.

Six Months Off
I have spent too many years and hundreds of thousands of dollars educating myself in internet marketing – developing, testing and perfecting my products and tools to sit by and watch others attempt to recreate them under their own names. I have actually seen one ‘internet marketer’ remove my copyright line from a document I used to help him get back on track – and he replaced it with his own copyright notice! Right in front of me – I was amazed and disgusted!

System Creation Mode
Internet marketing is a dynamic environment, one that is constantly evolving. I intend to stay at the forefront of change, and to take my loyal clients and students with me. My prime focus is SuperFastResults private members forum and new courses, home study products, workshops and IM related services.

Not all bad eggs
Only a small handful of very gifted internet marketers speak at highly-regarded events, most specializing in a particular niche within the industry. They are recognized experts in their fields, and I want it to be clear that I have the utmost respect for them, and have learned from them as well. You can identify them by the real value they deliver in their presentations – I am not canning all internet marketing speakers, just those whose main source of revenue is sales from speaking gigs rather than from internet marketing itself. In this business you need to be at the coalface in order to teach about it. If a speaker is speaking every single weekend all year long – how focused and knowledgeable can they really be on Internet Marketing?

Authentic Internet Marketer
This blog is often ranked Google page 1 for the competitive term ‘internet marketer’, and is one of the most active sites in internet marketing. I want to keep it on track and deliver incredible value for readers. YOU. I am running campaigns continuously and sharing secrets with insiders.

New Promotion Methods

When you really want to scale up your Internet Marketing business you will have to outsource at some point. Most entreprenuers know this however not all of us are able to do it as well as others. This is when you look to others and see how they do it and get some ideas..

Categorize
Break down the online outsourcing into your main categories. (Design, Content, Traffic, Programming). Each of these elements need to be managed as a separate business unit. By setting up team managers the team can be managed effectively with cutting edge software.

Where to start?
Once you decide to outsource you can either use an outsourcing management company or you can learn the more advanced outsourcing techniques and do it yourself through a talent aggregation website.

How much should you pay?
You should avoid dealing with the lowest bidder. Also you should be avoiding automatic bidding companies (people who reply to every job without even reading the brief). Look for people with experience in the exact field you are requiring. Check feedback and ratings to make sure they were rated for the same type of work you are requiring. Make sure they are responsive prior to getting the job.

Advanced tip
Post small jobs first to select a few people to do it and then scale up with the winning supplier. If you get a few people to complete the same small job you will be minimizing the risk over the long term.

How do you pay outsources?
Keep the money in the system you are using. So if the network you use (like RentaCoder) uses escrow then continue to use that. If you branch out to friends and referrals from your original designer you may wish to use Paypal or a direct debit / International Bank transfer.

What mistakes should you avoid?
Software is one of the hardest things to get done for you. Hence the rule of 3 to 6. Software usually costs 3 times more than quoted and 6 times longer than quoted! The other common mistake is to delay outsourcing too long. If you value your time then you really need to outsource as soon as possible. Start out small and start early.

On a limited budget?
Pay a little bit more and do your diligence. Spend a little bit more and make sure you have a chance of getting the job back. Post the small jobs to a few people at first and then run with the winners. Measure the results early and go with the most effective supplier. Write great descriptions for your jobs.

What things should you do your self and what should you outsource?
Strategic stuff and relationships should be done by you. If it is tactical stuff like FTP, design, content, traffic, programming, help desk can all be outsourced. Spend your time on your marketing. Look for ways to use system. Anything you hate should be outsourced!.

Is it bad to do things your self?
In the beginning it is ok to do stuff yourself. The trick is to get your outsourcing in motion as soon as you can re-invest in your business. Make sure you record the processes so that you can give the recordings to your outsource worker. This leverages your time. Daniel steps us through his action plan as if he was starting from scratch. Within a week he would be bringing in affiliate commission to re-invest in content. The next investment he would make would be design.

Make sure you set your business up as a system so that it is easy to run. If you are not spending time on the mundane stuff. Look at structuring deals with others to leverage your skills with others. Equity shares allow you to build profit systems for others while you do the things you enjoy the most.

Here are 7 ways you can do this. I have done most of them and it works.

1) Pick a quality Internet Marketing seminar / event / summit / workshop and grab an affiliate link. Set up a blog / website and start promoting it. If you use the names of the speakers and also some Geo (area) targeted PPC you can make good sales. This can easily cover travel costs. Many events have ticket prices from $197 to $10,000. Commissions can be thousands. (It does not have to be just an Internet Marketing Event).

2) Attend an event and take notes. If you do that you can implement the lessons and make great profits to be able to fund a trip. I went to a local event first ($97 ticket) and turned that information into a six figure business.

3) Promote the speakers products. Use launch affiliate commissions to fund your trip. Find out who is speaking and sell the products they have online. They are out there generating buzz and being advertised. Ride the wave!

4) Speak at the event! If you speak at an event you are usually either payed to be there or you can sell your program after your presentation. This is a great way to travel anywhere in the world you like. It is a little more work however you can make a tidy profit. If you are starting out down this path try speaking for free to your local internet marketing group or business group. I did. Next you can speak at a workshop for someone else and then get on a bigger stage!

5) Run your own event. This is a HOT thing to do right now and all you need to start with is a few clients willing to be trained for a day or two. If you can sell workshops (from stage or webinars) you can self fund your trips to other places. Venue hire is cheap and you can leverage the event with video and a DVD.

6) Meet others at event and do Joint Ventures. This has resulted in Millions of dollars for many people. I was speaking with Jeff Johnson yesterday and he mentioned that ALL his guru buddies were people he met at events. I can vouch for the power of personal networking at these events.

7) Buy the recordings of an event and implement them! I bought these courses (recordings of live events):
